Não, ele simplesmente as gerencia 6 Sigma introduces change, we need to manage that change to get the full value of the 6 Sigma project. What is Organizational Change Management? Change, even “positive change” associated with 6 Sigma, may be resisted. Caterpillar is a large and complex organization that is held together by a long and rich history…and strong culture. We are not trying to squash resistance, we are trying to manage the change process. Take the individual’s perspective of the change – Example: recent change in benefits: 6mo employee vs 28 yr employee on pension changes.

All people impacted by the change are coming from different vantage points and businesses Black Belts must be aware of the people aspects of change and the processes/tools to manage that change which is the soft side of the business Use of the tactical tools alone will not ensure success. 6 Sigma is art as well as science. Majority around stat tools. Use of them alone will not bring about change that is sustainable…

5 Um modelo básico de mudança
Como será Como está Estado de transição Change is a process; a state of transition between the ‘as is’ (what we are) and the ‘to be’ (what we want to be). Resistance always accompanies major change because even positive change requires an uncomfortable, personally expensive transition state… This process is illustrated by the diagram above. It is always better to identify as many points of resistance as possible before you implement the change. Uncovering issues early gives you time to communicate, gather feedback and define the best ways to address resistance that can have a major impact on your project’s success.

In order to deploy something of this magnitude, you must have a burning platform…a compelling vision of why change is needed. MBB : find the top 3-4 top issues that are here today!!! Our answer was that we hit a plateau at $20B in revenue. We were stagnating. Yet our warranty costs were increasing. Caterpillar was no longer reaching its full potential. We simply needed to be a stronger company. Our shareholders deserved more. Our customers deserved more. And, our employees deserved more. Once the burning platform was recognized, the deployment began. Talk about how GB built the message about the burning platform for 6 Sigma (Giant steps) You must be able to articulate the BP for your project, otherwise, how are you going to get people to work on it?

7 … E se seu navio estiver em chamas? (Plataforma ardente)
Como será Como está Estado de transição You will notice that this is almost the same graphic you saw earlier. The change is that now our ship is on fire… Some folks would cross the plank to the luxury liner without question, some would go when the ship is on fire, and some would go down with the burning boat. People need to know why the ‘as is’ state is no longer viable, they need to know what the ‘to be’ state looks like, and they need to know the plan to get from one to the other. Basically you want to create the stick and the carrot at the same time – consequence on not doing it and the benefits of doing it.

Taking the data gathered and using it to build incremental steps through the transition state

Change management roles are very fluid things Stakeholder- All stakeholders are not created equal. Prioritize your stakeholders and communicate appropriately. Some SH you may want to communicate to by s, but your primary stakeholders you want to go one on one with. Also you need to reevaluate who your stakeholders are at various points in the project because they may change. There are two key types of stakeholders. (1.) The stakeholder may be responsible for an area that will be affected by the change. (2.) The Stakeholder may be the person who has ultimate responsibility for the change and who can allocate resources If this stakeholder has ultimate responsibility, they must have a clear understanding of the change, including the ‘to be state’, be willing to support it verbally, and be willing to deal with resistance from people.

10 Funções do gerenciamento de mudanças organizacionais
Agente de mudanças Patrocinadores, Stakeholders, Black Belts, Green Belts Criam e monitorizam o plano de mudanças Necessitam compreender plenamente e ser capazes de comunicar claramente as mudanças Alvo Grupo ou grupos afetados pela mudança Patrocinadores, donos do processo, stakeholders, agentes de mudanças e clientes poderiam ser e provavelmente seriam alvos das mudanças Change Agent – this is a person or people who will work the change, make it happen. This person could be a Black Belt or Green Belt, but this role will also include the Stakeholder(s) and even staff in the area affected by change. They must build the plan and manage the change. They must fully understand the change and be able to articulate the ‘to be state’. Target – this group includes anyone who is in any way affected by the change. Stakeholders, change agents, customers, etc. Everyone could be targets You need to develop communication plans for each role.

Culture for change management can be defined as: beliefs and what behaviors exhibit those beliefs. It is made up of rules that exist in the organization--written and unwritten. Example: Changes in airports after 9/11 What is your business’ culture? DISCUSSION ACTIVITY: beliefs, behaviors written and unwritten rules. Here’s the ultimate question: How do you feel on Sunday night?? How do people interact? Do people participate in meetings? Are issues discussed or are they already decided prior to the meeting? Are managers office open or closed? What are the work hours? Do people come to work on time, stay late, leave early, leave the same time every day.....How are decisions made - An organization’s culture has a direct bearing on the decisions and decisiveness of managers and employees and they influence business processes and results.

Quem enviará as comunicações? An effective communication strategy involves developing a communication plan which is agreed to by the stakeholders and team members early on in the project

What behaviors are we recognizing for 6 Sigma at Cat? – s double bar - $ This is not about a 6 sigma reward, but what else can we do to recognize positive change behaviors. Setting interim milestones that can be celebrated or recognizing people who are supporting the change as it progresses is a good way to keep the change going. Performance objectives – Black Belt may recommend as part of control, while it is leaderships responsibility to support and implement the objectives.

15 Necessidades compulsivas
Gerenciamento de mudanças

16 O que é necessário para mudar?
Uma necessidade compulsiva... Os benefícios ou recompensas da mudança são maiores que o custo e o risco da mudança Unless you can convince me that I am worse off, I won’t change. Reality is that for every stakeholder… it may not be the same – in their “frame of reference” it may NOT be a happy story. So, you may have to include elements that speak to them so that they come away saying: I don’t necessarily like it… but, I see that for the corporation it is the right thing. We need to build the case for change… Define what’s in it for me & be able to communicate to the different target audiences who are impacted ...acendendo uma "plataforma ardente" tanto a nível organizacional como pessoal

17 Validar as necessidades compulsivas
A insatisfação com o estado atual deve ser maior que a resistência natural à mudança Valida a oportunidade de negócio e o risco Estabelece um reconhecimento compartilhado, tanto pela equipe quanto pelos stakeholders-chave das necessidades e da lógica para a mudança A mudança pode ser encarada como uma ameaça ou uma oportunidade Clearly explaining the change (the what’s in it for me)

18 Determinar as necessidades compulsivas
Qual é a estrutura organizacional? Quem são os alvos potenciais? Recursos não utilizados ou subutilizados?

19 Determinar as necessidades compulsivas
A gerência? Os clientes? Quais competências, habilidades, experiências e conhecimentos existem? O pessoal? Fornecedores?

Building the case for change is one of the first and most important tasks for a project team. This simple tool helps the team discover how to frame the need for change more broadly and perhaps break some old habits about change only as it applies to short term threat. Although this may be modified through out the project, this initial statement of need is essential to moving forward with a clear sense of why this project is important to do now. Help you build a powerful message to an organization about your project… that needs to take place. It is often helpful to think of what would be the consequences if the project did NOT take place. The business case and opportunity statement should provide good information to populate the quadrants. Best practice organizations know how to frame the need for change as more than a short term threat. They work to find ways to frame the need as a threat and opportunity over both the short and long term.. By doing this, they get the attention of stakeholders in a fashion that ensures their involvement beyond what can be gained from a short-term sense of urgency. Why does the project need to take place? What’s in it for me (from a target’s standpoint) Preencha cada quadrante Enfocar o longo prazo assegura o envolvimento além do que pode ser ganho pelo senso de urgência do curto prazo!
